CEO Tobi Lütke's April 2025 memo: "Reflexive AI usage is now a baseline expectation at Shopify." It applies to everyone, including the executive team. In 2026, AI reflexiveness is assessed in Shopify's twice-yearly performance reviews.[1][2][5]
Tools
- Cursor[1][4][5]
- GitHub Copilot[1]
- Claude Code[1][5]
- chat.shopify.io (internal)[1]
- OpenAI Codex[5]
- River (internal Slack agent)[7][8]
- Aquifer (internal agent platform)[7]
Metrics tracked
- Shopify said in October 2025 that it had hit universal adoption of AI code editors and was running thousands of Cursor licenses.[4]
- President Harley Finkelstein said on the Q1 2026 call that AI writes 'well over 50%' of Shopify's code and that the share is rising.[6]
- Shopify tracks code reversion rate, which it says has stayed roughly flat as AI use grew, and alerts on anyone spending more than $250 a day in tokens through its LLM proxy.[5]
- In a 30-day window, River ran 59,918 sessions in 5,170 Slack channels and co-authored 3,536 merged pull requests (about one in eight merged PRs).[7]
Guardrails
- All AI requests route through an internal LLM proxy. A senior human reviewer is required on PRs, and AI cannot check in code automatically.[5]
- Engineers are expected to understand two to three layers below the code they ship, to avoid 'comprehension debt'.[5]
- River only works in public Slack channels (no DMs), so every session is a searchable transcript. Agent harnesses run outside the code sandbox.[7]
Hiring, reviews & process changes
- Performance and peer reviews include AI usage. Per BVP's April 2026 profile, employees are evaluated on how 'AI-reflexive' they are in twice-yearly reviews.[1][3][5]
- Before asking for more headcount or resources, teams must show why they cannot get what they want done using AI.[1][2]
- AI exploration is expected in the prototype phase of every GSD project.[1]
Reported results
- Shopify reports that its internal 'Quick' prototype-hosting sandbox has passed 5,000 sites since launching in mid-2025.[4]
- Every team has unlimited access to top AI models.[4]
- Engineering leadership estimates about a 20% productivity gain from AI tools.[5]
- Shopify gave agents per-session remote dev environments, so agents run in parallel and overnight workflows fix bugs and open PRs.[8]
Metric tags: Adoption rate, % code AI-generated, PR throughput, Quality / defects, Agent autonomy, Cost per PR
Editor's note: Superseded: the October 2025 'universal adoption of AI code editors' figure is now joined by a 2026 share-of-code figure (well over 50%) and River PR data.
